How this started

The work began in audit—learning how organizations actually function, not how they describe themselves in board presentations. Financial statement analysis teaches you to follow the money. Activity analysis teaches you where it goes. Most organizations have never been mapped at that level of resolution.

From audit came risk advisory: designing controls and governance structures for organizations under pressure. Regulatory change, M&A activity, rapid growth. The pattern was consistent: organizations that had scaled fast had accumulated process debt they couldn’t see and couldn’t unwind without the right diagnostic framework.

That led to operating model and finance transformation work across industrial, healthcare, and professional services companies. The most useful insight from that period: most operating model problems are financial model problems that haven’t been recognized yet. The organizations that moved fastest were the ones that could trace every process decision back to a financial outcome.

M&A integration sharpened the lens further. Acquisitions fail not because the deal was wrong, but because integration was never designed. Systems get connected before the operating model is agreed. Synergies get tracked in spreadsheets that don’t talk to each other. The architecture around the transaction matters as much as the transaction itself.

The AI inflection changed the scope of what’s possible, but not the underlying method. Organizations that will capture sustained advantage from AI are the ones that design the operating system around it—not the ones that run the most pilots. The tools, teachings, and practice are the methodology. Alio Foundry exists to design those systems.

Henry Papiz
Founder · CPA

Henry founded Alio Foundry after a career spanning audit, risk advisory, finance transformation, M&A integration, and AI operating architecture across industrial, healthcare, financial services, and PE-backed companies. His work is characterized by one consistent orientation: understanding how organizations actually function at the activity level, and designing systems that improve financial outcomes.

Before founding Alio Foundry, Henry worked across Big 4 and independent advisory contexts, with engagements spanning diagnostic work, operating model redesign, integration architecture, and agentic AI system design. He holds a CPA and is based in Chicago.

We work directly with management teams and report through the engagement sponsor.
